The problem
A local service business had a WordPress site scoring 22 on Google PageSpeed Insights mobile. Core Web Vitals were failing in Search Console — LCP flagged red on most pages. The site had 43 active plugins, conflicting caching setups, and images that had never been optimised. CDN was not set up.
The strategy
Full performance audit before touching a single file. Every change tested in staging, not production. Identify the actual bottlenecks — plugins, images, JavaScript — and fix in priority order.
The solution
Ran a full performance audit before touching anything. Removed and consolidated duplicate plugins, configured WP Rocket properly, set up Cloudflare as CDN, ran all images through Imagify with WebP conversion, and deferred non-critical JavaScript. Fixed LCP by identifying and preloading the hero image. Every change tested in staging before production.
